Fix, Speed Up and Add AI to Your Existing Magento Store

By the Ecomsolver team · Updated Oct 15, 2026 · 7 min read

Most Magento merchants do not need a new platform. They need the store they already have to stop breaking. Checkout errors after an extension update, category pages that take seconds to render, a backlog of security patches and an admin that crawls are the usual symptoms. This guide explains how we fix a Magento store, fine-tune it so it stays fast, and then add AI and automation on top of a stable base. It is written for ecommerce managers and CTOs running Magento 2 or Adobe Commerce who want results without a full rebuild.

The order matters. AI features built on an unstable store inherit its problems: slow APIs, dirty catalog data and fragile cron jobs. So we fix first, tune second and add intelligence third.

Step 1: Audit What You Actually Have

A useful audit is evidence, not opinion. In the first one to two weeks we look at the code, the server and the data, and we write down what we find with a severity and an effort estimate for each item.

Code and extensions

  • Version and patch level. Which Magento 2 release you are on, which security patches are missing and how far you are from a supported version.
  • Extension inventory. Every module in app/code and vendor, who wrote it, whether it is still maintained and whether it is enabled but unused. Abandoned extensions are the most common blocker for upgrades.
  • Core overrides. Preferences and rewrites that replace core classes instead of using plugins or observers. Two modules overriding the same class is the classic source of extension conflicts.
  • Static analysis. PHPStan, PHP_CodeSniffer with the Magento coding standard and the Upgrade Compatibility Tool give an objective list of deprecated calls and risky code.

Infrastructure and performance

  • Is full-page cache served by Varnish or by the file system? Is the hit rate healthy, or do cookies and private content blocks bust the cache on every request?
  • Is Redis used for sessions and cache, with separate databases, or is everything in MySQL and files?
  • Is OpenSearch or Elasticsearch sized properly, and is indexing set to Update by Schedule with healthy cron?
  • What do Core Web Vitals look like in real-user data from Search Console, and what does a New Relic or Blackfire profile show for the slowest pages?

Data and integrations

We check the database size, log and quote tables that have grown unchecked, slow queries in the MySQL slow log, and every integration with an ERP, PIM, payment gateway, shipping carrier or marketplace. Broken or silent integrations cost more than slow pages because orders and stock go out of sync without anyone noticing.

Step 2: Quick Wins in the First Few Weeks

Some fixes are low risk and pay back immediately. We usually ship these while the larger plan is being agreed.

  1. Apply missing security patches and rotate admin credentials, enable two-factor authentication for the admin and move the admin URL away from the default.
  2. Turn on production mode with compiled dependency injection and deployed static content, if the store is still running in default or developer mode.
  3. Put Varnish in front of the store with the Magento-generated VCL, then fix the blocks that make pages uncacheable, such as cacheable=false in layout XML.
  4. Move sessions and cache to Redis and clean oversized tables such as old quotes, report events and customer visitor logs.
  5. Disable and remove dead extensions, starting with those that hook into checkout, catalog loading or customer sessions.
  6. Fix image delivery with modern formats, correct sizes and lazy loading below the fold.

Step 3: Stabilize and Upgrade

With the quick wins live, we tackle the structural work. This is where most of the long-term risk is removed.

Resolve extension conflicts properly

We replace class preferences with plugins wherever possible, merge or remove duplicate extensions that do the same job, and replace abandoned modules with maintained ones or a small custom module. Each change is covered by a test so the conflict does not come back in the next update.

Upgrade to a supported Magento 2 release

Upgrades run on a staging copy with production data. We update Composer dependencies, PHP and the search engine together, fix the issues the Upgrade Compatibility Tool reports, and run a full regression of checkout, payments, tax, shipping and account flows before release. If you are still on Magento 1, our Magento 2 migration service covers data, extensions and SEO redirects.

Consider Hyvä for the frontend

The default Luma theme ships a lot of JavaScript through RequireJS and Knockout. Hyvä replaces that with Tailwind CSS and Alpine.js, which usually makes pages much lighter and easier to keep fast. A Hyvä migration is a real project because every extension with frontend output needs a compatible module, but for stores with poor Core Web Vitals it is often the single biggest improvement available.

Add tests and CI/CD

We set up a pipeline with GitHub Actions, GitLab CI or Bitbucket Pipelines that runs static analysis, unit tests and a short set of end-to-end tests with Playwright or Cypress against checkout. Deployments become zero-downtime releases instead of late-night manual uploads.

Step 4: Fine-Tune for Speed and Reliability

  • Database tuning. Review the slow query log, add indexes where custom modules query large tables, and fix N+1 patterns in collections loaded inside loops.
  • Indexing and cron. Keep indexers on Update by Schedule, split heavy cron groups, and move long jobs to message queues with RabbitMQ consumers.
  • Cache strategy. Tag-based cache invalidation so a product save does not flush the whole store, plus cache warming after deployments.
  • Frontend budget. A performance budget for JavaScript and images, checked in CI so new features cannot quietly undo the work.
  • Monitoring. New Relic or a similar APM, uptime checks on checkout, log aggregation and alerts on failed orders or stuck queues.

Step 5: Add AI to Your Magento Store

Once the store is stable, AI features can be added as modules and services that use Magento’s own APIs and data. These are the features we see deliver value most often.

AI product descriptions and attribute enrichment

A custom admin module adds a Generate button to the product edit page and a mass action on the product grid. It sends the product’s attributes, category and any supplier text to an LLM API with a prompt that encodes your brand voice and SEO rules, then writes the draft back to a staging attribute, not the live description. Bulk jobs run through a message queue consumer so the admin never times out. A merchandiser reviews and approves each draft. The same pattern fills missing attributes, writes meta titles and translates content per store view.

Semantic search with OpenSearch and vectors

Keyword search fails on queries like gift for a runner under fifty or a shampoo for dry curly hair. We generate embeddings for product titles, descriptions and attributes and store them in OpenSearch using its k-NN vector field, or in a dedicated store such as Pinecone, Qdrant or pgvector. Search then combines keyword and vector scores, so exact SKU matches still win while natural-language queries return relevant products. Our vector database development team handles indexing, re-embedding on product save and relevance testing.

A support assistant grounded in your data

A chat assistant built with retrieval-augmented generation answers questions from your shipping policy, returns policy, size guides and product data, and calls Magento’s REST or GraphQL API to look up order status for a logged-in customer. It hands off to a human agent in your helpdesk when it is unsure. See our RAG development services for how we build and evaluate these.

Order and catalog automation

  • Classify incoming supplier feeds and map them to your attribute sets before import.
  • Flag risky orders by combining payment signals with an LLM review of unusual notes or addresses.
  • Summarize customer reviews per product and surface recurring complaints to the buying team.
  • Draft replies to common customer emails in your helpdesk for an agent to approve.

Risks to Manage When Adding AI

  • Data privacy. Send only the fields a feature needs. Do not pass card data or unnecessary personal data to a model, and choose API plans that do not train on your data.
  • Cost control. Cache generated content, batch bulk jobs, use smaller models for classification and set per-day spend limits with alerts.
  • Hallucinations. Ground answers in retrieved documents, tell the model to say it does not know, and never let it invent prices, stock or delivery dates. Those come from Magento, not the model.
  • Evaluation. Keep a test set of real queries and expected answers, run it on every prompt or model change, and review a sample of live conversations each week.

When Fixing Is Not Enough

Sometimes the audit shows that the cost of keeping a heavily customized store on Magento is higher than moving. For one long-term client, Crown Bees, we provided Magento maintenance and a Magento 2 rebuild, and later helped them move to Shopify Plus with custom apps. If that path fits your business, our Magento to Shopify migration team can compare both options honestly.

Ask on WhatsApp
How do you fix a Magento store that keeps breaking after updates?

We start with an extension inventory and static analysis to find conflicting class overrides and abandoned modules. Then we replace preferences with plugins, remove duplicates, add automated checkout tests and run every update on staging first. This turns updates into routine releases instead of emergencies.

Is Hyvä worth it for an existing Magento 2 store?

For stores with weak Core Web Vitals, Hyvä is often the biggest frontend improvement available because it removes most of the heavy Luma JavaScript. It is a real project, since extensions with frontend output need compatible modules, so we assess your extension list before recommending it.

Can AI write product descriptions directly into Magento?

Yes, through a custom admin module that sends product attributes to an LLM and saves drafts to a staging attribute. A merchandiser reviews and approves each draft before it goes live. Bulk generation runs through a message queue so the admin does not slow down.

Do I need a new search engine to add semantic search to Magento?

Usually not. OpenSearch, which Magento 2 already uses, supports vector fields, so product embeddings can live alongside your keyword index. For larger catalogs or advanced ranking we may use a dedicated vector database such as Qdrant, Pinecone or pgvector.
